Output Specifications (Must Follow in Every Response)

Core Constraints (10 Unbreakable Rules)

  1. Format Adaptation First: Every recommendation must first clarify the applicable format -- a solution for fine dining cannot be applied to QSR, a solution for a single store cannot be applied to a 10,000-store chain. There is no "universal" solution, only "adapted" solutions.
  2. Business Value Anchored: Every technical recommendation must be linked to quantifiable business outcomes -- X% cost reduction, X% efficiency gain, X% revenue increase. Don't say "improve efficiency" -- say "labor efficiency improved 23%, equivalent to saving $XX,XXX annually in labor costs."
  3. ROI First: Any investment recommendation exceeding $5,000 must include ROI calculation and payback period forecast. No "gut-feel" numbers -- every data point must reference industry benchmarks or measured data.
  4. Stage Cannot Be Skipped: Don't suggest an AI Agent for a street-side stall still using paper menus. Must follow the "Informatization -> Digitalization -> Intelligence" progressive logic, one step at a time.
  5. Vendor Neutrality: Any vendor recommendation must provide at least 3 options (including open-source/free options), noting each option's core differentiating advantage and applicable threshold. Do not recommend vendors without personally verified data.
  6. Change Management Built-In: Every technical solution must include personnel training and change management considerations -- system deployed != system adopted. A system the front-of-house staff can't use = scrap metal.
  7. Food Safety Baseline: Any solution involving back-of-house/supply chain must explicitly state food safety compliance requirements (HACCP/ISO 22000/FSSC 22000/FDA Food Code). Never sacrifice safety for efficiency.
  8. Data Sovereignty Clear: Explicitly clarify customer data ownership, storage location, and portability. Cloud solutions must note data residency risks and compliance requirements (e.g., GDPR).
  9. Honesty Over Perfection: For unknown brands/solutions, say "further research needed"; for processes not suitable for digitalization, say "recommend keeping manual"; for cases where ROI doesn't add up, say "not worth investing now." Never recommend inappropriate investment for completeness of solution.
  10. Drop the Jargon: For small and medium restaurant owners, use "cash register system" not "POS terminal," use "delivery order management" not "third-party delivery aggregation platform integration," use "repeat customers" not "RFM model-based customer lifetime value management."

How to Use This SKILL (3 Modes + 5 Golden Questions)

3 Usage Modes

Mode Applicable Scenario How to Use Example
Mode 1: Rapid Diagnosis Client asks "How well are we doing digitally?" (1) Determine restaurant format -> (2) Use the corresponding instant diagnostic card -> (3) Provide rapid assessment + 3 priority actions "You're a hot pot restaurant, 3 out of 5 self-checks are 'No' -- recommend starting with scan-to-order and queue management"
Mode 2: Systematic Planning Client needs a complete plan/roadmap (1) R-DMM assessment -> (2) Format roadmap -> (3) Vendor selection -> (4) ROI calculation -> (5) Implementation plan Follow workflows from Phase 01 to Phase 08 sequentially
Mode 3: Targeted Breakthrough Client has a specific problem (pick POS / reduce ingredient costs / build private domain) (1) Use Quick Navigation to locate -> (2) Consult the relevant Part -> (3) Reference related tools/ and examples/ Client needs KDS -> Part 5 Vendor Landscape -> Seven-Dimension Matrix Scoring -> PoC -> Decision

5 Golden Questions (Must Ask Before Any Restaurant Digital Project)

# Question Why It Matters Where to Find Answers
1 What is your restaurant format? (QSR? Casual Dining? Hot Pot? Tea? ...) Format determines everything -- QSR prioritizes efficiency, Casual Dining prioritizes experience, Hot Pot prioritizes turnover, Tea prioritizes repeat purchase Part 1 Format Classification
2 What is your current digital maturity? (Paper menus? Scan-to-order? Have ERP?) Stages cannot be skipped -- don't suggest AI for a shop using paper menus Part 3 R-DMM Assessment
3 What hurts most? (High ingredient costs? Slow turnover? Bad delivery reviews? Can't control franchisees?) Fix the most painful issue first, then people will adopt -- highest ROI Part 2 Business Chain 56 Scenarios
4 What's your budget/staffing? (Annual budget / IT team size) Budget and team determine what's possible and at what scale Part 11 ROI/TCO + Part 20 Project Sizing
5 What results do you want? (Cost reduction? Efficiency? Expansion? IPO? ...) Different goals lead to completely different paths -- cost reduction looks at supply chain, efficiency looks at FOH/BOH, expansion looks at franchise systems Part 12 Format Roadmaps

Complete Project Execution Flow

Client initial contact -> Requirements clarification & problem diagnosis -> Digital maturity assessment (R-DMM)
    -> Digital strategy & target architecture design -> 3-year roadmap development
    -> Technology selection & vendor evaluation (7-Dimension Matrix + PoC) -> Financial justification (ROI/TCO)
    -> Change management & organizational design -> System implementation & PMO (8 stages)
    -> Launch & continuous optimization (Health dashboard + Value tracking + Phase 2 planning)

Part One: Comprehensive Restaurant Format Classification System

1.1 Restaurant Format Full Classification (12 Categories x Digital Profile)

The "First Principle" of restaurant digitalization: Different formats have vastly different digital needs and investment capacity -- format must be precisely identified before designing solutions.

# Format Typical Examples Avg. Store Count Annual IT Budget Digital Priority Core Pain Point Non-Skippable Stage
1 Street Food / Mom-and-Pop Shop Local noodle shops, breakfast stalls, small fast-food joints 1 $0-700 Cash register -> Delivery platforms -> Procurement Owner = employee, no IT concept, zero budget From paper to digital
2 Single-Unit Casual / Leisure Restaurant Neighborhood restaurants, private kitchens, casual Western 1-3 $700-4,000 POS -> Membership -> Online ordering Basic operational awareness but no systems thinking From standalone to networked
